Commercial environment supporting B2B growth
Revenue Foundations

Build the foundations your next stage of growth depends on.

Growth becomes harder when your positioning, marketing, sales, technology, data and processes have developed separately.

Revenue Foundations helps established B2B companies identify what's holding growth back, strengthen the commercial foundations underneath the business, and build a more connected environment for what comes next.

The commercial problem

You may not need more marketing. You may need better foundations.

For established B2B companies that have proven what they sell, but need stronger commercial foundations to support their next stage of growth.

You've built a viable business. You have customers, revenue and people responsible for marketing and sales.

But growth isn't as consistent, measurable or coordinated as it should be. Your website, CRM, data and processes have developed separately, while marketing and sales are not always working as one commercial process.

When the business wants to grow, the instinct is often to add more advertising, content, sales activity, people or software.

But increasing activity on weak foundations can increase cost and complexity without fixing the underlying problem.

Revenue Foundations is designed to fix the environment growth depends on before simply adding more activity to it.

Commercial environment supporting coordinated B2B growth
Recognise your business?

Revenue Foundations may be appropriate if:

  • Growth still depends heavily on referrals, relationships or the founder.
  • Your positioning or ideal customer isn't sufficiently clear.
  • Marketing generates activity but its contribution to revenue is difficult to see.
  • Sales processes vary depending on who is handling the opportunity.
  • Your website doesn't reflect the business you've become.
  • Your CRM is underused, poorly configured or treated primarily as a contact database.
  • Customer and commercial data is fragmented across different tools.
  • Marketing and sales work alongside each other rather than as one commercial process.
  • Reporting is inconsistent or doesn't provide leadership with useful commercial visibility.
  • Automation has grown tactically rather than as part of a defined process.
  • Important knowledge and processes live inside people's heads.
  • You have invested in marketing before without building a sustainable growth capability.
  • You know the business could grow faster, but you're not convinced that simply spending more on lead generation is the answer.

These are rarely isolated problems.

They are often symptoms of the same underlying issue:

the commercial foundations of the organisation have not evolved at the same rate as the business itself.

The outcome

Revenue Foundations creates a stronger base from which your business can grow.

Rather than beginning with a predetermined channel, campaign or piece of software, Boderia looks across the commercial environment to understand where growth is being constrained and what needs to change.

The objective is to leave the organisation with greater clarity around:

  • Who you are trying to grow with.
Clearer markets, ideal customers, positioning and propositions.

  • How demand becomes revenue.
A defined journey from initial awareness through opportunity, conversion and customer development.

  • How your people work together.
Clearer responsibilities, handovers, processes and priorities across commercial functions.

  • How technology supports the business.
Commercial infrastructure configured around how the organisation actually needs to operate.

  • How information moves through the system.
Better customer data, measurement, reporting and commercial visibility.

  • What happens next.
A prioritised commercial roadmap based on evidence rather than disconnected activity.

The result isn't simply another strategy document.

It's a stronger commercial foundation that can be used to support what comes next.

Our approach

We start with the business, not a predefined list of services.

Every company enters Revenue Foundations from a different position. One organisation may have strong sales capability but almost no demand-generation infrastructure. Another may have substantial marketing activity but poor CRM adoption and weak sales processes. Another may have capable people but fragmented technology, inconsistent data and no common commercial operating model.

For that reason, Revenue Foundations is not a package containing an arbitrary list of marketing deliverables. Boderia assesses the existing environment, identifies the constraints most likely to affect growth and establishes the priorities around which the program should be built.

We address what the business needs rather than manufacturing work to fill a package.

What we may address

Revenue Foundations works across the commercial environment.

Depending on the organisation and the findings from the initial assessment, Revenue Foundations can work across areas including:

01

Commercial direction

Market, ICP and Positioning

Clarifying the markets the business should prioritise, the customers it is best positioned to serve, how those customers buy and how the business should position its value.

Proposition and Offer

Strengthening how products or services are structured, communicated and differentiated so that marketing and sales are built around a clearer commercial proposition.

Commercial Roles and Responsibilities

Clarifying who owns what across marketing, sales, customer experience, operations and leadership.

02

Customer journey and conversion

Customer Journey

Understanding how prospects discover, evaluate, buy, onboard, remain and expand with the business, and identifying gaps between those stages.

Website and Digital Experience

Ensuring the website supports positioning, demand generation, conversion, customer experience, measurement and the wider commercial system rather than operating as a standalone brochure.

Sales Process

Defining stages, responsibilities, qualification, follow-up, handovers and the processes required to move opportunities through the pipeline more consistently.

03

Commercial infrastructure and execution

CRM and Customer Data

Creating a usable customer and opportunity structure that reflects the actual commercial process and provides a reliable foundation for marketing, sales, automation and reporting.

Marketing Foundations

Establishing the strategy, channels, content, campaign infrastructure and measurement required for future demand generation.

Automation and Workflows

Removing unnecessary manual work and establishing appropriate workflows around leads, opportunities, customers and internal commercial processes.

04

Visibility, intelligence and governance

Measurement and Reporting

Determining what needs to be measured, where the data comes from and how leadership should see commercial performance.

AI and Commercial Intelligence

Identifying where AI and automation can meaningfully improve commercial work without adding another disconnected layer of technology.

Governance and Operating Cadence

Establishing the basic priorities, ownership, reviews and decision-making structures required to keep the commercial environment moving in the same direction.

These areas do not operate independently.
Revenue Foundations connects them through the integrated Boderia model.

Three parts of the Boderia model

Revenue Foundations draws on the same integrated Boderia model used across our programs.

01

Commercial Platform

The infrastructure.

Where appropriate, Boderia implements and configures the commercial technology required to support the organisation.

This can include CRM, customer data, websites and content management, forms, workflows, automation, reporting, AI capabilities and other commercial infrastructure.

The objective isn't to give the business more software.

It is to create infrastructure that supports how the business needs to operate.

Rather than forcing the business to work the way an application happens to work, Boderia shapes the platform around the organisation's commercial model, processes, data and governance requirements.

This gives the organisation greater ownership of its commercial processes, data, workflows and infrastructure.

02

Revenue Team

The specialist capability.

Most growing B2B businesses cannot economically maintain every commercial specialism internally.

During Revenue Foundations, Boderia deploys the specialist capability required to assess, design and implement the agreed priorities.

This may involve strategy, brand, content, digital, CRM, automation, data, web, conversion, sales enablement and other disciplines.

Your internal marketing, sales and operational people remain important participants.

Boderia works with them rather than automatically replacing them.

This gives the organisation specialist capability without requiring every commercial discipline to be maintained internally.

03

Commercial Leadership

The direction.

Boderia provides the senior commercial perspective required to connect decisions across functions.

That means helping leadership determine what should be prioritised, what should change, where resources should be allocated and how individual initiatives contribute to the wider commercial objective.

This is particularly valuable for organisations with capable marketing and sales people but no dedicated senior commercial leader connecting the entire environment.

This creates clearer commercial direction, prioritisation and accountability across the environment.

Commercial structure supporting an existing B2B team
Existing team positioning

Built to strengthen your existing team.

You don't necessarily need a large internal marketing department, RevOps team, technology team and senior commercial executive before you can build a sophisticated growth capability.

That's part of the problem Revenue Foundations is designed to solve.

The existing structure

Many established B2B companies have a structure that looks more like:

  • Founder or CEO
  • Marketing Manager
  • Sales Manager or Salespeople
  • Operations and delivery teams

The expanding expectation

Those people may be very capable, but the expectations placed on them have expanded dramatically.

Marketing Manager

A marketing manager can now be expected to understand brand, content, SEO, paid media, social, CRM, automation, analytics, AI, conversion and digital experience.

Sales Manager or Salespeople

A sales manager may simultaneously be responsible for prospecting, pipeline, CRM discipline, forecasting, sales process, follow-up, conversion and team performance.

The answer isn't necessarily to replace those people.

It is often to give them a better commercial environment in which to succeed.

Boderia can provide the infrastructure, specialist capability and commercial direction surrounding your internal team while retaining the knowledge and relationships already inside the business.

How Revenue Foundations works

From assessment to operational capability.

Revenue Foundations moves from understanding the current environment to building the commercial capability required for what comes next.

01

Assess

Understand the business as it exists today, including its objectives, customers, people, processes, technology, data and existing growth activity.

02

Architect

Determine how the commercial environment needs to work and establish the relationships and priorities required to support the organisation's objectives.

03

Build

Implement the agreed foundations based on the architecture and priorities identified rather than a generic list of deliverables.

04

Enable

Establish the processes, infrastructure, documentation, measurement and responsibilities required for the client's people to operate effectively.

05

Progress

Determine whether the internal team will operate the environment, Boderia will continue to support it, or the organisation should progress into Revenue Growth or Revenue Scale.

Program scope

A defined foundation, not an unlimited agency retainer.

The exact implementation is determined through assessment and shaped around the commercial priorities of the business.

What is included?

A foundation shaped around the business.

Revenue Foundations typically includes:

  • Initial commercial assessment and discovery
  • Current-state analysis
  • Identification of priority commercial constraints
  • Commercial architecture and recommendations
  • Prioritised implementation roadmap
  • Required Boderia Commercial Platform configuration
  • Agreed foundational implementation
  • Core process and workflow development
  • Measurement and reporting foundations
  • Defined commercial responsibilities
  • Appropriate documentation and enablement
  • Implementation review and next-stage recommendations

Where specialist work is necessary to establish the agreed foundation, Boderia coordinates that capability through the Revenue Team.

What is not automatically included?

Revenue Foundations is deliberately not an unlimited agency retainer.

Unless specifically included within the agreed program, it does not automatically provide:

  • Ongoing management of every marketing channel
  • Unlimited content production
  • Unlimited paid advertising management
  • A permanently outsourced sales function
  • Unlimited bespoke software development
  • Unlimited design or website changes
  • Full-time embedded personnel
  • Unlimited consulting or advisory access
  • Third-party media budgets
  • Third-party software, data or supplier costs
  • Work unrelated to the agreed commercial priorities

Where ongoing execution is required, Revenue Growth or Revenue Scale may be the more appropriate engagement.

Program fit

Is Revenue Foundations the right fit?

Fit is determined by the commercial environment, objectives and complexity of the organisation.

Who it isn't for

Revenue Foundations is not designed for every commercial situation.

Revenue Foundations is unlikely to be appropriate if:

  • You are still trying to establish whether there is a viable market for your product.
  • You simply want the cheapest provider for an isolated marketing task.
  • You want Boderia to execute instructions without questioning whether they support the commercial objective.
  • You are unwilling to change existing systems or processes regardless of evidence.
  • You expect sustainable growth to come from a single campaign or channel.
  • You need immediate lead volume but do not have the capacity or infrastructure to convert and service additional customers.
  • You are looking for an inexpensive outsourced marketing department.
  • There is no leadership commitment to implementing the changes identified.

We would rather determine that Boderia isn't the right fit than sell a program that is unlikely to create meaningful value.

Choose the right program

The right program depends on your commercial situation.

The right starting point depends on the commercial environment, objectives, and the organisation's complexity.

01

Revenue Foundations

Revenue Foundations asks:

Are the commercial foundations strong enough to support growth?

Revenue Foundations focuses on establishing the commercial fundamentals required for growth.

02

Revenue Growth

Revenue Growth asks:

How do we use those foundations to generate, convert and expand more revenue?

Use Boderia's platform, specialist Revenue Team and commercial direction to generate, convert and expand revenue more effectively.

03

Revenue Scale

Revenue Scale is designed for organisations where scale and complexity have created a broader operating challenge.

At Revenue Scale, Boderia assumes a substantially deeper role across the commercial environment through the combined Commercial Platform + Revenue Team + Commercial Leadership model.

The objective is to help create and operate a more complete Governed Revenue System™.

A company with significant structural problems may waste money by immediately increasing demand-generation investment, while a business with strong foundations does not need to rebuild them simply to enter another Boderia program. We start where the organisation actually is.

Investment

Revenue Foundations engagements are scoped around the business, not sold as generic packages.

Revenue Foundations engagements start from:

AU$10,000 + GST

Final investment depends on the complexity of the commercial environment and the implementation required, including factors such as platform development, website work, data migration and broader commercial transformation.

Following the initial program, organisations may continue with the Boderia Commercial Platform and agreed support services, progress into Revenue Growth or Revenue Scale, or operate the environment internally.

We define the appropriate scope and investment after understanding the current environment, the commercial priorities and what needs to change.

The role Boderia can play

You may already have most of the people you need.

Building a better commercial system doesn't always mean building a bigger internal team.

It may mean giving the people you already have better infrastructure, specialist support, clearer processes and stronger commercial direction.

That's the role Boderia can play.

We combine commercial strategy, technology, specialist execution and leadership so that marketing, sales and the wider business can operate around the same commercial objectives.

Program progression

The foundations are only the beginning.

Revenue Foundations is not intended to create permanent dependency.

01

Operate internally

Your internal team may operate the environment.

02

Continue with Boderia

Boderia may continue to provide the Commercial Platform and defined support.

03

Progress to the next program

You may move into Revenue Growth for ongoing specialist execution and optimisation, or progress towards Revenue Scale where organisational complexity requires it.

You don't have to progress through every program. Boderia helps determine the appropriate next step based on the organisation's needs and maturity.

Steel structure representing commercial architecture
The thinking behind the program

Commercial Architecture provides the design discipline.

Revenue Foundations is informed by Commercial Architecture, Boderia's discipline for understanding and designing the components of the commercial environment as parts of one system.

As organisations become more mature and complex, those components can develop into what Boderia defines as a Governed Revenue System: an operating environment in which commercial strategy, people, processes, technology, data and governance are intentionally connected around defined revenue outcomes.

Revenue Foundations is not intended to build that entire mature environment overnight.

It establishes the foundations from which it can develop.

Frequently asked questions

Understanding Revenue Foundations.

A typical initial program is expected to run for approximately 8–12 weeks, although duration depends on organisational complexity and the amount of implementation required.

Revenue Foundations is designed to establish the Boderia Commercial Platform as the organisation's central commercial operating environment.

That does not mean every existing system needs to be removed. Technology that serves a clear purpose may be retained and integrated where it supports the agreed commercial architecture.

Where existing systems duplicate capability, fragment data or processes, or require the business to work around the limitations of the technology, we will recommend consolidating those functions into the Boderia Commercial Platform.

The objective is not to replace software for the sake of it. It is to create a more connected commercial environment in which technology supports how the business needs to operate—not one where the business has to adapt itself around a collection of disconnected tools.

Usually, no.

Revenue Foundations is often most valuable when Boderia works alongside existing people, providing specialist capability, infrastructure and commercial direction that would be difficult or uneconomic to maintain internally.

It can, but ongoing execution is not automatically part of Revenue Foundations.

Where ongoing demand generation, conversion and optimisation are required, Revenue Growth may be the appropriate next program.

Yes.

If your commercial foundations are already sufficiently mature, there is no reason to purchase work you don't need.

Yes.

Organisations with greater complexity or broader commercial requirements may enter Revenue Scale immediately.

Not in the traditional sense.

Boderia combines assessment and architecture with implementation. Our objective is not simply to tell you what should change, but to help establish the commercial capability required to make that change operational.

Revenue Foundations

Build the foundation before asking it to carry more growth.

If your business has proven it can succeed but its commercial environment hasn't kept pace, adding more activity may not solve the problem. Let's identify what's constraining growth, determine what needs to change and build the foundations for what comes next.
